Branding Agency Retainer vs Project Fee: Which Pricing Model Suits You?

Before you compare agencies, it helps to understand how they charge. The same piece of work can be priced three different ways, and the model you choose changes the risk, the flexibility and the total cost. Here is how each works and when it fits.

In this article

The three common pricing models

1. Fixed project fee

You agree a scope, a timeline and a price. A brand identity, a website or a brand strategy are usually sold this way.

Good for: work with a clear start and end, where you want to know the cost in advance.

Watch for: what is outside the scope, how many feedback rounds are included and what extra changes cost.

2. Monthly retainer

You pay a set amount each month for an agreed amount of work or access. Performance marketing, content and ongoing design support often work this way.

Good for: work that continues and improves over time, such as advertising, search and email, where results build gradually.

Watch for: unclear hours or deliverables, long minimum terms and no regular reporting. Ask what you receive each month and how it is measured.

3. Day rate or hourly

You pay for the time used, usually at an agreed rate. This suits consulting, workshops and small pieces of work where the scope is hard to define.

Good for: flexibility and short pieces of advice.

Watch for: open-ended costs. Ask for an estimate and a cap, and for regular updates on time used.

Which should you choose?

SituationUsually best

Brand strategy and positioningFixed project fee, sometimes with a workshop first
Website design and buildFixed project fee in stages
Ongoing paid advertisingMonthly retainer, plus ad spend

One-off advice or reviewDay rate or fixed small fee

Often, the answer is both

Many businesses start with a project, such as strategy and identity, then move to a retainer to run marketing on top of it. That keeps the foundations fixed and the ongoing work flexible. It also means the people running your marketing already understand the brand.

What to ask any agency

  1. What exactly is included, and what is not?
  2. How many rounds of feedback are included?
  3. How do you charge for changes outside the scope?
  4. For retainers: what do I receive each month, and how will we report results?
  5. Is there a minimum term, and how do I leave?
  6. Who owns the work when the contract ends?
  7. Is advertising spend separate from your fee?

Ad spend is not the agency fee

For paid advertising, the money you spend on ads goes to the platforms, such as Google and Meta. The agency fee is separate. Check that the proposal shows both so you can see what you are paying for. Our guide to how much to spend on Google Ads explains how to set a sensible budget.

Red flags in pricing

  • A price with no description of what it covers
  • Pressure to sign a long minimum term before any results
  • Guaranteed outcomes
  • Fees that change without agreement

Frequently asked questions

Is a retainer better value than a project fee?

Neither is always better. A retainer suits continuing work. A project fee suits work with a clear end. Value depends on what is included and how well it is managed.

Can I stop a retainer if it is not working?

Check the notice period before you sign. Many agencies use rolling monthly terms after an initial period. Avoid long lock-ins without clear milestones.

Should the agency fee be a percentage of ad spend?

Some agencies charge a percentage. It can work, but it rewards higher spend rather than better results. A fixed fee with clear reporting is often easier to compare.

What is a fair day rate for a branding consultant?

It varies widely with experience and the type of work. Ask what a day includes and compare it with the cost of a fixed project for the same outcome.
